Gross-to-net sales bridge and incremental promotional ROI example
Build a simplified sales-deduction bridge and compare estimated incremental contribution with a separately specified campaign cost.
Separate a sales bridge from accounting recognition and campaign attribution
Subtract discounts, returns and rebates from gross sales for this simplified management bridge. The result is not automatically GAAP or IFRS recognized revenue: contract obligations, timing and other accounting judgments are outside this arithmetic example. All bridge inputs here represent the same reporting scope and deductions are positive amounts.
For the campaign scenario, incremental contribution is (campaign units - baseline units) × contribution per incremental unit. Subtract the separately entered campaign cost, then divide by that cost. Use a defensible counterfactual baseline; before/after growth alone does not demonstrate that the promotion caused the increase.
The unit contribution must be defined consistently with campaign cost: do not subtract discounts twice. Campaign cost B9 is independent of the bridge discount B3, though both happen to equal 30000 in the initial scenario. The example omits taxes, capital costs and long-term effects.
| Waterfall / Promo Line | Cell | Campaign Quarter | Ratio / Outcome |
|---|---|---|---|
| Gross Billings (List) | B2 | $250,000 | 100.0% top-line |
| Discounts, Returns, Rebates | B3=$30k, B4=$12.5k, B5=$7.5k | -$50,000 leakage | 20.0% Gross-to-Net dilution |
| Net sales in this simplified bridge | B2 - SUM(B3:B5) | $200,000 | 80.0% Gross-to-Net retention |
| Promo Lift (4,000 -> 5,500 u @ $30) | B6=4000, B7=5500, B8=$30 | +$45k margin vs $30k cost | +50.0% (+0.50) Promo ROI! |
Net sales after the listed deductions
SUM(B3:B5) aggregates all contra-revenue deductions in a single auditable step.

With unit contribution 30 and campaign cost 30000, 1500 incremental units produce estimated ROI 50%; 500 incremental units produce -50%. A zero campaign cost makes percentage ROI undefined.
